检讨通常只是情绪的再次经历或主观的自我批评,往往停留在“我下次注意”这种虚伪的保证上。而真正的复盘是将“经历”提炼成“能力”的过程,它像围棋高手覆盘一样,要求客观地还原现场,通过分析事实和数据来发现行为模式,从而避免重复缴纳“学费”。
还原现场应当追求“档案回放”式的客观记录,像摄影机一样不带情绪地列出时间轴、关键事件、数据和参与者。为了防止记忆被自我美化或模糊处理,建议利用“即时性”原则,在任务结束后的 24 小时内快速同步事实,而不是等到项目结束很久后再去追溯细节。
深挖原因不应是“找战犯”互相甩锅,而是要“找病因”发现系统性模式。可以采用丰田的“五问法”(5 Why)持续追问,直到触及流程、文化或结构层面的根源。复盘的核心价值在于模式识别,修复一个重复发生的错误模式比修复一百个单个事件更重要。
复盘的终点必须是具体的、可衡量的改进行动。你需要将深刻的洞察浓缩为可复用的规律,并制定明确的方案,包括负责人、时间和执行标准。这些新方案应被视为“新假设”,在下一次实践中进行验证,如果有效则转化为标准作业程序(SOP),从而形成 PDCA(计划-执行-检查-行动)的闭环。
针对团队项目,推荐使用 AAR(行动后检讨法)快速同步事实,或使用 KISS 法(保持、改进、开始、停止)进行梳理。个人成长方面,推荐使用 ORID 焦点对话法,通过事实、感受、意义和决定四个维度转化情绪。对于忙碌的日常,可以使用“每日三问”微型复盘:今天最棒的事、哪里没做好、明天一定要做的事。
